SPARK
Less noise. More clarity.
Understanding what shapes decisions, action and impact.
SPARK addresses the following question:
“Why is it that, despite significant investment in strategy, leadership, governance and change, the expected impact so often fails to materialise?”
Organisations are not shaped by strategies, structures, governance or change initiatives alone.
What matters is how decisions are made, how responsibility is exercised, and how tensions between competing expectations are handled.
SPARK makes these organisational logics visible and identifies the levers with the greatest impact on the organisation’s ability to act, decide and steer effectively.
This happens in two steps:
Reality Scan
Makes the organisation’s effective logic visible and identifies the relevant levers.
Impact
Addresses the identified levers and strengthens the organisation’s capacity to act, decide and steer.
Phase 1: SPARK Reality Scan
Understanding what really drives organisations.
SPARK Reality Scan – What it is about
Companies invest heavily in strategies, transformations, governance and new structures.
Even so, the impact achieved often falls short of expectations. Decisions take longer than planned, new structures create additional coordination effort, and change delivers less impact than intended.
There is often an unexpected gap between what is designed and what actually emerges in the organisation.
The SPARK Reality Scan examines the factors that shape this gap and makes the organisation’s effective logic visible.
SPARK Reality Scan – What we examine
We analyse the factors that determine how the organisation actually makes decisions, collaborates and acts.
This includes, among other things:
- Decision pathways
- Responsibility logics
- Role understandings
- Governance and steering
- Informal influence structures
- Tensions between competing expectations
- Formal versus lived reality
SPARK Reality Scan – Outcome
The organisation’s effective logic
The Reality Scan shows:
- What actually drives the organisation
- Which tensions shape the organisation
- Where formal and lived reality diverge
- Which factors influence the ability to act and steer
- Which levers have the greatest impact
SPARK Reality Scan – Benefit
After the SPARK Reality Scan, there is clarity about:
- Why certain challenges persist
- Why change often has less impact than expected
- Where the capacity to act and steer is being lost
- Which levers have the greatest influence on the organisation
- What should be addressed first
The SPARK Reality Scan creates a shared understanding of the organisation’s effective logic as the basis for targeted and sustainable change.
Phase 2: SPARK Impact
Strengthening what enables organisations to act and steer effectively.
SPARK Impact – What it is about
The Reality Scan makes visible which factors actually drive the organisation.
SPARK Impact works on the identified levers. It begins by prioritising those levers and translating them into concrete workstreams.
Together, the work focuses on the issues that have the greatest influence on the organisation’s ability to act, decide and steer.
The aim is to reduce the gap between formal and lived reality and strengthen the conditions for effective decisions, responsibility and change.
SPARK Impact – What we work on
SPARK Impact addresses the levers and tension fields identified in the Reality Scan. Depending on the mandate, individual, several or all levers are worked on.
Which topics are prioritised and in what order the work proceeds is defined jointly in the working design.
Typical workstreams:
- Decision and responsibility logics
- Steering and governance issues
- Collaboration across areas and functions
- Tensions between stability and change
- Tensions between speed, quality and risk
SPARK Impact – Outcome
At the end of the collaboration:
- The prioritised tensions have been addressed
- Recurring problems lose their influence on the organisation
- Contradictory demands are managed more consciously and effectively
- Decisions, responsibility and implementation work together more coherently
- Relevant changes are implemented more robustly
- The organisation has a sound basis for its next development steps
SPARK Impact – Benefit
After SPARK Impact
- Prioritised tensions can be addressed productively without triggering the same discussions again and again
- Contradictory demands can be taken into account at the same time without losing decision-making capacity
- Change remains workable even when different interests and expectations collide
- Difficult decisions can be made without causing lasting damage to collaboration
- The organisation remains capable of acting and steering even under high complexity
Who we are.
SPARK combines decision architecture, transformation communication and human factors to support organisations effectively in phases of high complexity, uncertainty and change.
Three experts. One integrated perspective.
SPARK brings together decades of experience in leadership, transformation, strategic communication, healthcare innovation and organisational steering. Christina Buck, Daniela Ciotto and Pascal Joncour have not only advised on change processes; they have also shaped and led them directly in a range of leadership, board and transformation roles.
Their experience spans international companies, healthcare organisations and the public sector, including politically sensitive and federal structures. They know the dynamics of transformation, growth, digitalisation, stakeholder complexity and decision pressure from direct responsibility.
What sets SPARK apart is the combination of organisational development, communication and decision quality. The work does not focus primarily on symptoms or individual people, but on the tensions, organisational logics and decision dynamics that shape an organisation’s ability to act, decide and steer.

Christina Buck
Independent advisor on decision-making capacity under transformation pressure and the human layer. Over 30 years of experience in leadership, transformation and strategic communication in international companies. Long-standing responsibility for integrated steering across decentralised units in federal structures, including politically sensitive centralisation and digitalisation programmes.

Pascal Joncour
Partner at Convergence Partners and head of a specialised venture capital fund for brain and mental health innovations. More than 25 years of experience in healthcare, strategic consulting, global pharma strategy and the support of transformation processes. Brings an evidence-based perspective on decision quality under uncertainty, particularly at the intersection of healthcare innovation, human factors and AI governance. His expertise includes board-level advisory work, strategic advisory roles and thought leadership on resilience, risk and responsible innovation.
